An insurance agency follow-up scorecard that measures outcomes

Measure the steps from inquiry to outcome separately. A fast reply is useful, but the scorecard should also show whether the right person responded and what happened next.

Give every inquiry an owner

Start with four fields: received time, source, assigned owner and current stage. Agree on what each stage means so two producers do not describe the same situation differently.

Use the same definition of a qualified conversation throughout the report. For example, the buyer has a relevant need, the agency can discuss an appropriate next step, and the record contains enough information for the team to act. Tailor the definition to your agency.

Track the handoffs

  • Inquiries received: the count of actual submitted inquiries, after duplicate and spam review.
  • First meaningful response: when a person or approved workflow addressed the inquiry, separate from a receipt confirmation.
  • Conversations held: exchanges that clarified the need and next step.
  • Quotes delivered: proposals actually shared with the buyer.
  • Policies bound: completed sales confirmed in the agency system.

Read the numbers together

If response time improves but conversations do not, review the message and whether it reached the right buyer. If conversations rise but quotes do not, check fit, missing information and the handoff to the producer.

Compare the same inquiry cohort as it moves through the process. Dividing this week’s sales by this week’s new leads can be misleading when the sales came from earlier inquiries.

Run a short weekly review

  • Select a few stalled records and identify the specific missing next step.
  • Check that closed and duplicate records are not inflating the pipeline.
  • Choose one change, assign an owner and record the date.
  • Review the next comparable cohort before attributing an improvement to that change.
