The number one reason insurance agents stay on a CRM they hate is fear. Fear of losing contact history. Fear of broken follow-up sequences. Fear of a week where nothing works and leads fall through the cracks.
That fear is legitimate but manageable. Agencies switch CRMs without losing data every day. The ones that do it cleanly follow a specific process. The ones that lose data skip steps.
Step 1: Export Everything Before You Touch Anything
Before you log in to your new CRM, export your full dataset from the old one. Every CRM has a CSV export function. Pull contacts, notes, tags, custom fields, and any activity history the platform allows.
Save that file in two places: your computer and a cloud drive. It's your insurance policy for the migration. If anything goes wrong during import, you have the source of truth.
Do this before you even start evaluating the new platform. The export is a backup. You want it regardless of timing.
Step 2: Clean Your Data Before You Move It
Dirty data in your old CRM becomes dirty data in your new one. Moving it doesn't fix it. Migration is the best opportunity you'll have to clean your contact database, so use it.
Deduplicate contacts. Most CRMs accumulate duplicates when the same client calls from different numbers or gets entered twice over time. Look for contacts with the same name and policy information and merge them before export.
Remove dead contacts. If you have a list of leads from four years ago that you've never reached and never will, you can choose to leave them behind or migrate everything and segment them out. Most agencies migrate everything to be safe, but know the difference before you import.
Fill in missing critical fields. If 40% of your contacts are missing phone numbers, that problem will follow you to the new system. Note it, fix what you can, and build better data entry habits going forward.
Step 3: Map Your Fields Before You Import
This is where most migrations go wrong. Your old CRM calls a field "Policy Type." Your new one calls it "Coverage Category." If you don't map those fields explicitly before importing, that data ends up in the wrong place or gets dropped entirely.
Build a simple spreadsheet. Column one: your old field names. Column two: the corresponding field in your new CRM. Go through every custom field and every standard field. If the new CRM doesn't have a matching field, create it before you import, not after.
Step 4: Run a Test Import on a Small Sample First
Before importing your full database, take 50 to 100 contacts and import them as a test batch. Check every field. Make sure notes came through. Confirm that renewal dates landed in the right field. Look for any data that got cut off or corrupted.
Fix any mapping errors you find, then do the full import. Skipping the test batch is how agents end up with 2,000 contacts where the renewal date field is blank.
Step 5: Run Both Systems in Parallel for 30 Days
Don't cancel your old CRM the day you go live on the new one. Keep both active for at least 30 days. Use the new one as your primary, but keep the old one in read-only mode as a reference.
Clients will call referencing conversations that aren't in your new system yet. Renewal dates you missed during migration might still be in the old one. Running parallel gives you a safety net while your team builds confidence in the new platform.
Cancel your old CRM only after the 30 days are up and you're confident nothing critical was left behind.
Step 6: Rebuild Your Sequences Before Go-Live
Your follow-up sequences, renewal reminders, and email templates don't migrate automatically. They live in your old CRM's logic engine and need to be rebuilt in the new one.
Make a list of every automated sequence you're currently running. Rebuild each one in the new CRM before you flip the switch. Test each sequence by running yourself through it as a test contact. Confirm the timing is right and the messages send correctly.
This step takes longer than people expect. Budget a full week for it if you have more than five or six active sequences.
The Realistic Timeline
A clean migration for an independent agency takes two to four weeks, not an afternoon. Week one: export, clean, and map. Week two: import, test, and fix. Weeks three and four: parallel running and team training. Rushing this timeline is the most common reason agents lose data.
